I kept thinking the problem was my pitch. It wasn't. The problem was everything that happened after someone replied.
🌵 An "Out of Office" is still a warm lead, because you've landed in your ICP's inbox. That's a small win.
What was actually going on
- ✔ A prospect would reply "we're interested, send more info", and it'd get buried under 40 auto-responders in the inbox.
- ✔ Someone would say "circle back to me on the 4th", and by the 4th, I'd forgotten they existed.
- ✔ I'd send a proposal, then... nothing. No reminder to follow up. The lead just went cold while I waited.
I was generating warm leads and quietly losing them. Not to "no", but to disorganization. All of it manual, all of it slipping.
Fixing the middle
So I stopped obsessing over the top of the funnel and fixed the middle.
I built an agent + a lightweight CRM that connects to my Instantly / Smartlead. It's just Google Sheets and a few automations, and it does everything for me:
- ✅ Every few hours it pulls every reply and auto-sorts it: positive, negative, out-of-office, neutral. The noise filters itself out.
- ✅ Every morning at 12, it emails me one thing: exactly which leads need me today. Not all of them. Just the ones where the ball is in my court.
- ✅ It's date-aware. "Contact me on the 4th." "I'm out till the 4th." They vanish from my list until the 4th, then reappear at the top. A parked lead never gets forgotten, and a hot one never sits hidden.
In outbound, the leak usually isn't at the top. It's in the middle: the warm replies that slip through because no system is catching them.
You don't need an expensive CRM to fix this. You just need something that remembers, so you don't have to.
Building this outbound system has been one of those "why didn't I do this on day one" moments.
